Gemba Visits
Build a habit of “going to gemba” to surface real constraints & opportunities, with the experts who do the work.
How to go to gemba
Be Intentional.
-
Where will you go?
-
What do you want to see?
-
Why is it important?
-
Who will you talk with?
-
How will you introduce yourself and ask to spend time with them?
-
What do you want to better understand? Get as detailed and specific as possible.
-
Take a notebook and pencil to sketch processes, layouts & capture insights, data, quotes, and aha moments.
-
Take time. Block a half or whole day on your calendar and plan to stay the entire time.
While you’re there
-
Observe quietly, but don't be afraid to ask clarifying questions - use discernment during busy times.
-
Don't solve the problems yourself. Talk to the experts.
-
Don't judge how the work is being done. Practice the golden rule.
-
Don't correct. Instead, clarify. Why is it done that way?
-
Ask open questions
-
Follow the work
-
Get to know them. It's an opportunity to make an important human connection with someone doing the value-adding work in the organization.
After
-
Express sincere gratitude
-
Reflect on what surprised you
-
Outline your ideas, insights, and potential next steps
-
What data would be helpful to know?
-
Who else would you like to talk with? What would you ask?
-
Where else could you "go to gemba" to see another perspective? Where would you go?
-
Consider following up with the people you spent time to share insights, ask clarifying questions, and keep the conversation open.
-
Repeat... go back to Be Intentional.
