Gemba Visits

Build a habit of “going to gemba” to surface real constraints & opportunities, with the experts who do the work.

How to go to gemba

Be Intentional.
  • Where will you go?

  • What do you want to see?

  • Why is it important?

  • Who will you talk with?

  • How will you introduce yourself and ask to spend time with them?

  • What do you want to better understand? Get as detailed and specific as possible.

  • Take a notebook and pencil to sketch processes, layouts & capture insights, data, quotes, and aha moments. 

  • Take time. Block a half or whole day on your calendar and plan to stay the entire time. 

While you’re there
  • Observe quietly, but don't be afraid to ask clarifying questions - use discernment during busy times.

  • Don't solve the problems yourself. Talk to the experts.

  • Don't judge how the work is being done. Practice the golden rule.

  • Don't correct. Instead, clarify. Why is it done that way? 

  • Ask open questions

  • Follow the work

  • Get to know them. It's an opportunity to make an important human connection with someone doing the value-adding work in the organization.

After
  • Express sincere gratitude

  • Reflect on what surprised you

  • Outline your ideas, insights, and potential next steps

  • What data would be helpful to know?

  • Who else would you like to talk with? What would you ask?

  • Where else could you "go to gemba" to see another perspective? Where would you go?

  • Consider following up with the people you spent time to share insights, ask clarifying questions, and keep the conversation open.

  • Repeat... go back to Be Intentional.
